Put AI to work on the thinking — not on the answers
These prompts are built on the 4Ds: a clear role (Delegation), your real context (Description), a constraint, and an instruction to show its reasoning so the judgement stays yours (Discernment and Diligence).
Six for leading, mapped to the sections of this planner: the vision, the plan, the weekly review and the monthly reflection. They are deliberately unflattering. At this level the useful input is the one nobody around you is incentivised to give.
Replace the [bracketed] parts with your own words and paste into whichever AI you use.
Unstick a decision you keep re-opening
Discernment
Use with Vision, on the decision you have been carrying for weeks.
I have been going back and forth between [option A] and [option B] for [how long]. Here is what I have told myself about each: [paste your thinking]. First, tell me the question I am actually avoiding — the one that would settle this and that I keep not asking. Then give me the ten/ten/ten: how each option looks in ten minutes, ten months and ten years. Then give me your recommendation, and the strongest argument against it.
Why this shape: The recommendation matters less than the argument against it. If the counter-argument is weak, you have your answer.
Pressure-test the vision before you say it out loud
Description
Use with Vision, before you take it to the team.
Here is the leader I say I want to be, and what I want this business to become: [paste it]. Tell me which parts of this would be visible to someone who works for me — things they would notice within a week without being told — and which parts exist only in my head. For anything in the second group, tell me what would have to change in my diary for it to become visible.
Why this shape: A vision that never reaches the diary stays a private opinion. This is the test of whether it has landed anywhere real.
Sequence the first 120 days
Delegation
Use with the 30–120 Day Plan, early.
I am [X weeks] into [role or remit]. Here is what I have found so far and what needs to change: [paste it]. Sequence it for me. What must happen in the first thirty days because it only gets harder later, what should wait until I have credibility, and what I am tempted to do early that would cost me more than it gains. For each item, tell me who has to be brought with me before I move.
Why this shape: Most of the damage a new leader does is the right change made at the wrong time.
Turn something you keep doing yourself into something you can hand over
Delegation
Use with the 30–120 Day Plan, on the task you have never let go of.
I keep doing [task] myself, roughly [how often]. Ask me five questions, one at a time, about how I actually do it — including the judgement calls I make without noticing I am making them. Then turn my answers into a written procedure someone else could follow, and flag the two or three steps that genuinely need my judgement, so I know what I am still holding.
Why this shape: The flagged steps are the point. Delegation fails when the judgement travels with the task, and equally when it never does.
A weekly review with a sceptic
Discernment
Use with Weekly Review, on a Friday.
Here is my week: [paste your notes and scores]. Do not congratulate me. Tell me what I spent my time on versus what I said mattered, the pattern from the last few weeks I am probably explaining away, whether anything I have marked as delivered was in fact delegated and then left unchecked, and the one thing to change on Monday. Be blunt.
Why this shape: The delegated-and-unchecked question catches the specific failure senior people make most often and notice last.
Read what the numbers are not telling you
Diligence
Use with Monthly Reflection.
Here is the month: [paste your figures, scores and reflection notes]. Tell me what this data cannot see. Which of these numbers could stay true while the underlying thing gets worse, what would be happening in the team that would not show up here for another two or three months, and which single measure I am missing that would have told me sooner. Then tell me what you would want to ask my team that I have not asked.
Why this shape: Every reporting pack has a blind spot. Yours is worth naming out loud once a month.
These six are built on the four habits taught free in the SMART AI guide library — Delegation, Description, Discernment, Diligence. Learn the method once and you can write your own. This planner works completely without AI; nothing here is required.
